Lean Manufacturing and Automation: Where They Overlap
Lean and automation are sometimes framed as competing philosophies. In practice, the strongest projects combine both.
Lean manufacturing and automation are sometimes discussed as if they pull in different directions — lean focused on eliminating waste through process discipline, automation focused on capital investment in equipment. In practice, the two work best together, and automating a wasteful process usually just produces waste faster.
Why lean should come before automation, not after
A process with unnecessary steps, poor material flow, or unclear standard work will carry those inefficiencies into an automated version of itself — often at greater cost, since automating a flawed process requires engineering effort that a simple process improvement wouldn't have needed. Value stream mapping before automation design frequently reveals that a step assumed necessary can simply be eliminated.
Where automation directly supports lean goals
- Reduced changeover time (SMED) — often the biggest single lever for flexible, low-inventory production, and a natural fit for automated changeover assistance
- Poka-yoke (error-proofing) — many mistake-proofing mechanisms are inherently automated (sensors that prevent a process from proceeding until a condition is met)
- Standard work consistency — automated processes execute the standard exactly the same way every time, removing operator-to-operator variation
A practical sequencing
Map the current process, remove what's clearly unnecessary, standardize what remains, and only then automate. Projects that skip straight to automation without this step tend to end up automating problems rather than solving them.
