How to Choose an Automation Integration Partner

Technical capability is table stakes. The differentiators that actually predict project success are less obvious.

Most automation integrators can point to relevant reference projects and competent engineers. That baseline capability makes vendor selection harder, not easier, because the factors that actually predict whether a project goes smoothly are often not visible in a proposal or a facility tour.

Questions that reveal more than a capability list

  • Who specifically will be assigned to this project, and are they available for its actual timeline — not just the sales team you're meeting now?
  • What happens when the process reveals something the original spec didn't anticipate — is there a defined change process, or does it become a dispute?
  • Can they show a project where something went wrong, and how it was resolved? (A partner with no failure stories is either very new or not being candid.)
  • What does post-commissioning support actually include, and for how long?

In-house manufacturing vs. subcontracted

An integrator that manufactures its own panels and mechanical assemblies in-house generally has tighter control over lead time, quality consistency, and the ability to make last-minute design changes without renegotiating with a third party. It's not automatically better — a well-managed subcontractor network can work fine — but it's worth understanding which model you're dealing with and what that means for schedule risk.

Cultural and communication fit matters more than it sounds

Projects that run for months involve constant small decisions — a fixture tolerance, a signal wiring convention, a schedule tradeoff. Working with a partner whose engineers communicate proactively about problems, rather than surfacing them only when asked, tends to matter more to project outcomes than almost any single technical capability comparison.

The strongest signal in vendor selection is usually a direct conversation with a past client — ideally one whose project didn't go perfectly — about how the partner handled the parts that didn't go according to plan.
